BBVA USA needed to replace its aging CMS with Adobe Experience Manager and apply a new global brand to its public-facing website — with the USA site as the worldwide pilot. What started as a migration became a full-scale organizational design and knowledge-transfer challenge.

C Spire had brand guidelines but no brand — a print-focused PDF, single-layer Illustrator files, and four teams with four different design styles. Building a design system here meant navigating withheld information, organizational resistance, and a fast-moving agenda while doing the work of three people.
